You build a property portfolio one property at a time: buy with a buy-to-let mortgage and a 30% deposit, let it, then use the rent, the equity you build and, for some, income from a property business to fund the next one.

That’s the whole method. The hard part is the money, the patience and the mistakes along the way.

20+ years of UK property experience, started in buy-to-let in 2005. All articles use verified property data to create practical guides and tools for UK investors.

This is for people starting from a modest amount of money, and it’s based on my own 20 years in property. Everybody’s experience is different, and none of this is financial advice.

Growing a Property Portfolio vs. Starting a Property Business

There are two ways to make money from property, and people often mix them up when they ask how to start a property business.

Owning property for rent is the portfolio route. You buy homes, let them out and hold them. The aim is for the rent to cover the mortgage and running costs and leave some income.

Earning through property work is the other route. Finding deals for other property investors, letting and managing homes, refurbishing and developing to sell are all ways to run a property business, and some of them don’t involve owning anything long term. The money comes from fees and profit on the work.

Plenty of people do both, and I did. My living came from property sourcing: finding, negotiating and managing opportunities for property developers, property investors and landlords. In my experience, rental income alone doesn’t replace a full-time wage unless the portfolio is very large. So the aim for my rentals was for the rent to cover their running costs and pay the mortgages down, and the portfolio has been my pension plan: buy and hold, building value over my lifetime.

How you hold the property is a separate question. Some landlords buy in their own name and some use a company. Our guide to buying property through a limited company covers how the two compare.

Getting Started in Property

If you want to get into property investing, it comes down to four things: money, time, knowledge and how much borrowing you can live with.

Some of the pitches aimed at new property investors promise “guaranteed” returns or packaged deals that don’t stack up, so it helps to know how investment scams in property usually work before anyone asks for a reservation fee.

Money: more than the deposit

The deposit on a buy-to-let is 30% of the price in these examples. It’s the biggest cheque, but it isn’t the only one.

On top come stamp duty, legal fees, a survey, the lender’s fees, money to get the property ready to let, and a reserve for empty months and repairs.

Is £20,000 enough to start?

On a 30% deposit, £20,000 covers the deposit on a property of about £66,000. But stamp duty and fees come out of the same money. Say you live in the UK and buy on your own in England or Northern Ireland, with no husband, wife or civil partner who owns property. The stamp duty rates charge nothing on the first £125,000, and usually 5% on top if you already own another home. With an assumed £2,500 of fees, £20,000 then covers a property of nearer £50,000 if you already own a home, or about £58,000 if you don’t.

Those figures cover the deposit, stamp duty and fees only. There’s nothing left for a cash reserve or any work.

That’s the cheapest end of the market. My smallest purchase was a run-down £20,000 terrace in Burnley, and it needed work. For smaller budgets still, there’s a guide on how to invest in property UK with little money.

Time

A sourcing business, a refurbishment or a shared house (an HMO) you run yourself needs your own time, week in, week out. If you work full time, that shapes which strategies are realistic.

Knowledge

You need to value a property against what similar homes actually sold for, know the rent it will really achieve, and know what lenders and the landlord rules ask of you. All of it can be learned, and some of it gets learned through mistakes.

How much borrowing you can live with

Mortgages are what let a modest amount of money control several properties. They’re also what turns a bad year into a serious one. Some people sleep fine with a lot of debt and some don’t, and knowing which you are shapes everything else.

How to Build a Property Portfolio, Step by Step

Here’s how to build a property portfolio from property one. The steps overlap in real life, but the order matters, because each one funds the next.

1. Buying the first property

These figures are an illustration, not a real deal. You live in the UK and you’re buying on your own, with no husband, wife or civil partner who owns property. The house is a £120,000 buy-to-let in England or Northern Ireland, ready to let, bought with a 70% mortgage of £84,000.

Cost You already own a home This is the only home you’ll own
Deposit (30%) £36,000 £36,000
Stamp duty £6,000 (5% higher rate) £0 (standard rate up to £125,000)
Legal, survey and lender fees (assumption) £3,000 £3,000
Cash reserve (assumption) £3,000 £3,000
Cash needed £48,000 £42,000

Stamp duty in England and Northern Ireland works like this. If you’ll own two or more homes worth £40,000 or more once you’ve bought, you usually pay the higher rates, which start at 5% on the first £125,000. If this is the only home you’ll own, the standard rates charge nothing on the first £125,000. Wales and Scotland have their own taxes, explained in our guides to the Welsh land transaction tax and stamp duty in Scotland.

One trap catches people who buy a buy-to-let before they own a home of their own. If you later buy a home to live in while you still own the buy-to-let, you’ll usually pay the higher rates on it, because HMRC’s conditions count any property worth £40,000 or more that you still own once the day you buy is over. The exception is when the new home replaces a main home you’ve sold or given away.

In this example the cash needed is £42,000 to £48,000, and a similar sum is needed for each purchase. That’s what sets the pace of a portfolio. I always bought for income first and below market value where I could, never relying on prices rising.

Whether the rent makes the purchase worth doing is a separate sum. I always start with gross yield, a year’s rent as a share of the price, because it’s a quick way to compare one property with another, then look at what the running costs take. Our guide shows how to calculate rental yield step by step. For real numbers, the buy to let properties for sale we list show the price and rent of each one.

2. Letting it and running it properly

A portfolio is only as good as its worst tenancy. Good tenants, repairs done quickly and the paperwork right keep the rent coming in. The first property is where you learn what running a let really takes.

3. Building equity

Equity is the part of the property you own outright: its value minus the mortgage. It can grow in three ways. On a repayment mortgage, each payment clears some of the loan, while on interest-only the loan doesn’t shrink. Work you do can add value, like a new kitchen or an extra bedroom. And the market can move, up or down, which nobody controls. Plans that need it to go one way are the ones I’ve seen go wrong.

4. Remortgaging to release equity

Remortgaging can turn some of that equity into cash for the next deposit. How much you can release depends on what a valuer says the property is worth, what you still owe and the lender’s checks.

The main check is the rent cover test. Lenders compare the rent you expect with the interest on the mortgage. The Bank of England’s buy-to-let underwriting standards say “the current industry standard is to set the minimum ICR threshold at 125%”. ICR stands for interest coverage ratio. On that test, the rent has to be at least 125% of the mortgage interest. Unless the rate is fixed or capped for five years or more (or for the whole mortgage, if it’s shorter than five years), the same standards say lenders should work that interest out at 5.5% or more, even if the rate you’ll actually pay is lower. The test is mostly about the rent, not the equity or prices rising, though some lenders also look at your own income alongside it.

Again as an illustration, say improvements you make later mean a valuer puts the £120,000 house at £150,000. A 70% mortgage on £150,000 is £105,000, which would release £21,000 before fees. Tested at 5.5%, the interest is £5,775 a year, and 125% of it is £7,219, so the rent would need to be at least £602 a month. On the original £84,000 loan, the same test needs about £481 a month. If the valuation comes in lower, there’s less to release.

5. The next purchase

The released equity, your savings and any business income go into the next deposit, and the cycle starts again, with its own stamp duty, fees and reserve. Growth comes from repeating that cycle many times, not from one clever deal.

6. What changes at four mortgaged buy-to-lets

Under the Bank of England’s underwriting standards, borrowers with “four or more distinct mortgaged buy-to-let properties” are treated as “portfolio landlords”. The lender then looks at the whole portfolio, not just the property you’re buying. The standards list examples of what lenders may ask for, including your experience as a landlord, all your properties and mortgages, your business plan and the cash flow across every property. In practice that means more paperwork. It’s also the point where a portfolio has to be run like a business.

How I Built My Portfolio & Property Career

I started in 2005 with a three-bedroom mid-terrace house in Warrington, in the north-west. I picked it because prices were affordable and rental demand was high.

A year later, in 2006, I took a job in estate agency, because I’d decided property would be my career. Working as a negotiator and valuer taught me how buyers and sellers think, without risking more of my own money to learn it.

In 2007 I left to go full time. I didn’t have the funds to buy and refurbish houses outright like some property investors were doing, so I focused on property sourcing as the business and grew my own portfolio slowly as my capital allowed. Sourcing is feast and famine: deals drag on and fall through, then there’s a payday when they land.

My first focus was buy-to-let, because it sits underneath most other rental strategies. I didn’t set out to build a buy-to-let empire.

My plan changed regularly, because the sourcing followed what clients asked for. A buy-to-let in one postcode is a very different brief from a refurbishment with 20% profit potential anywhere. As portfolio requests came in, and as HMOs, holiday lets and student lets became popular, I changed my sourcing to suit.

You don’t need a big pot to start, and the plan you start with doesn’t have to be the one you keep.

My smallest purchase was that Burnley terrace. The largest project was converting an office building in Bury into a nine-bedroom, eight-bathroom HMO. That one took three separate negotiations: buying the building, then buying the freehold, then getting planning permission.

I’ve helped property investors buy all over the UK. Most of my own projects have been in the north-west, with others elsewhere in England and Wales.

What Strategies Can Help You Build Your Portfolio

Strategies differ in whether they produce income, whether they give capital back for the next purchase, and how much time and cash they need. The full guide to property investment strategies covers each one.

Buy-to-let. Monthly rent and a wide choice of mortgages. It builds slowly, because your deposit stays in the property until you remortgage or sell.

HMOs. An HMO is a house let to three or more tenants from different households who share a kitchen or bathroom. It can be let room by room, with a tenancy for each tenant, or to a group on one joint tenancy. Either way there’s more management and there are licensing rules, all covered in our guide to HMO investment.

Buy, refurbish, refinance. You buy something that needs work, add value, then remortgage at the new value to pull some or all of your cash out for the next deposit. Buy refurbish refinance depends on the valuation and the lender’s affordability checks both coming through.

Flipping. Buying, doing up and selling produces a lump of cash rather than income. Flipping houses can fund deposits, but every sale has costs, and a slow market can leave you holding it longer than planned.

Holiday lets and serviced accommodation. Short stays can earn more per night, and they bring their own running costs: cleaning, furnishing, bookings and gaps between guests. Serviced accommodation and holiday lets both depend on bookings rather than a tenancy.

Student lets. Shared student houses and rooms in purpose-built blocks are let around the academic year, so tenants can change from one year to the next. In my experience the developer and the management company behind a purpose-built block matter a lot. There’s more on what to check in our guide to student accommodation investment.

Sourcing as a business. Finding deals for other property investors needs time and knowledge more than capital, and earns fees rather than rent.

Building a property business

The Two Plus One Approach to Building a Portfolio

Two plus one is a general portfolio-building idea that I adopted for my own approach. It isn’t mine, and you’ll hear it described in different ways.

It combines buying to hold with buying to sell, so not every deposit has to come from savings. In practice it looks like this:

  • buying below market value where possible;
  • adding value with a refurbishment on each property;
  • paying mortgages down where possible, to grow the equity;
  • selling one in every three, or two in every three, over time;
  • putting the released capital into the next deposits.

It works on paper, and it’s hard work in practice. It needs borrowing, time and refurbishment management. In my experience, using your own trades usually means better day rates but far more of your time, while a full-service firm costs more and takes the worry off you. And very often there’s something nobody spotted at the first viewing.

Then there’s the selling. The mortgage is repaid first, then selling costs (legal fees and, usually, an agent) come off what’s left, and so does any Capital Gains Tax, which can apply to buy-to-lets too. The plan also depends on selling when you need to, through the ups and downs of the housing market. When the market turns at the wrong moment, the property you meant to sell becomes one you have to keep.

Running a Buy-to-Let or Property Rental Business

Once you own a few homes, you’re running a property rental business, whether you call it one or not. Starting a buy-to-let business properly means treating the admin as part of the job.

Management. You either manage the tenants yourself or pay a letting agent a share of the rent. Managing yourself saves the fee and takes your time, including calls at awkward hours. An agent takes much of that on for the fee.

The rules. In England, the government’s landlord responsibilities page lists what landlords must do, including:

  • keeping the property safe and free from health hazards;
  • keeping gas and electrical equipment safely installed and maintained;
  • providing an Energy Performance Certificate;
  • protecting the tenant’s deposit in a government-approved scheme;
  • checking the tenant’s right to rent.

Those are England’s duties, and the same page points landlords in Scotland and Northern Ireland to their own rules. Our guide to the responsibilities of a landlord goes through each one.

The Renters’ Rights Act, which became law in October 2025, brings changes to private renting in England. The government’s guide to the Renters’ Rights Act sets out what it means for landlords and tenants.

Records and tax. If you own in your own name, HMRC’s rules on tax relief for residential landlords mean you can’t take mortgage interest off the rent before tax. Instead you get money off your tax bill worth 20% of the interest, within HMRC’s limits. If you buy through a company, there’s a separate guide on limited company buy to let.

Making Tax Digital for Income Tax is an HMRC scheme for landlords and sole traders who file Self Assessment, and signing up includes choosing software to use with it. It applies once your income from property and self-employment passes a set level. If yours was over £50,000 in the 2024 to 2025 tax year, you’ve had to use it since 6 April 2026, unless you’re exempt. The level drops to £30,000 from 6 April 2027 and £20,000 from 6 April 2028.

None of this is the exciting part of building a property portfolio. A good accountant who works with landlords earns their fee.

What Goes into a Property Business Plan

A property business plan can be short. It covers six things: the goal (income, a pension, or a set number of homes), the strategy, the area, the cash each purchase needs including the reserve, how it’s financed, and the exit, meaning how and when you’d sell or pay the debt down. Written down before the first purchase, it gives every later decision something to be checked against.

The Risks of Building a Portfolio with Borrowed Money

This is what I’ve seen go wrong over the years. Everybody’s experience is different.

Property is a long-term game. Very few people do well from it in the short term. Markets shift quickly, and one wrong short-term bet can wipe out years of previous earnings. In my experience, property investors who plan for the long term and can ride out those shifts usually still see the numbers work, just more slowly.

The grow, grow, grow trap. Rolling every pound straight into the next project can work for years. Then something nobody saw coming hits, like the financial crash, Covid, a planning delay or material costs that jump, and there’s nothing left to absorb it.

Rates and empty months. Renewing a mortgage at a higher rate raises the payments, while empty months, big repairs and tenants who stop paying still happen. If you’re stretched, it all hits at once.

Finance is a phase, not the destination. Most people I’ve seen need mortgages to start, and I did. Deposits spread across several mortgaged properties build a portfolio faster than one house bought in cash. But rates and fees are expensive, and they eat into every deal’s profit. In my experience the property investors who’ve been at it longest drift towards paying debt down and aiming for little or no borrowing, even if that means less income or a smaller portfolio. It buys freedom and control, and it’s what I aim for myself.

Property is hard to sell quickly. If your circumstances change and you have to sell, could you do it within six months? Relying on a sale or a remortgage to get out means timing the market. Scale too hard and a crisis can leave you with a portfolio you can’t sell or step away from. Be careful what you wish for.

Focus versus spread. Experienced property investors tend to stick to one strategy rather than spreading thin across several, knowing a little about each. Agents, trades and maintenance are local, so property spread across the country is much harder to look after. But everything in one street or postcode traps you in a different way if that area develops a problem. There’s no right answer, only a balance.

My own approach to risk is to protect a floor first. I know what has to stay safe whatever happens, and only take bigger swings with what’s above it.

Building a Portfolio Over the Long Term

Building a property portfolio is slow. One property, run well, then the next when the money allows.

A portfolio isn’t for everyone. It ties up money for years and comes with debt and responsibility. Writing down your property goals makes the next decisions easier, including the decision to stop.

If you do go ahead, the numbers only become real on properties that are actually for sale. The properties for investors we have on offer show what’s available and at what price.

Frequently Asked Questions

Is £20,000 enough to start investing in property?

If you live in the UK and buy on your own in England or Northern Ireland, with no husband, wife or civil partner who owns property, it covers the deposit, stamp duty and fees on a property of about £50,000 to £58,000, depending on whether you already own a home, with about £2,500 for fees. What it leaves out is a cash reserve for empty months and repairs, and money for any work, and cheap properties can need work before they’re let. Mine in Burnley did.

How many properties make a portfolio?

For lenders, it’s four. The Bank of England’s supervisory statement treats borrowers with “four or more distinct mortgaged buy-to-let properties” as “portfolio landlords”, so it’s the mortgaged buy-to-lets that count. From then on, the lender looks at your whole portfolio, not just the property you’re buying.

How do you start a property business with no money?

Someone’s money is always involved in buying property, whether it’s yours, a lender’s or a partner’s. A property business is different. Sourcing deals, letting or managing homes earns fees for your work, so it leans on your time rather than a deposit. For buying with little of your own money, there’s a guide to how to invest in property UK with little money.

Is it worth building a property portfolio?

A portfolio can give you rental income and, on a repayment mortgage, a debt that shrinks as you pay it. It also takes years of patience, carries debt, needs managing, and is hard to sell quickly. For me it has always been a long-term pension plan rather than a way to get rich fast.

How long does it take to build a property portfolio?

There’s no honest single figure. The pace is set by how quickly you can find each next deposit, from savings, business income, released equity or a sale, and whether the valuation and the lender’s affordability checks come through each time (step 4 above). Mine grew slowly.

Do you need a limited company to start a property business?

You don’t have to use one. You can own buy-to-lets in your own name or through a company, and the pros and cons are in our guide to buying property through a limited company. It’s a decision to talk through with an accountant before the first purchase.
